Having the Difficult Conversation
When absence does need addressing, how to do it in a way that finds the cause rather than producing a defensive account.
What not to do
Sometimes absence genuinely needs a conversation. How it opens determines whether you learn anything.
Before it
Check the record is right, because opening with a wrong number loses the conversation immediately.
Check whether any of the absence is protected — disability-related, pregnancy-related, family leave — and exclude it.
Check the conditions: the shift pattern, the workload, what else is happening in that team.
Decide what you want from it, which should be understanding rather than agreement that it will stop.
Opening it
In private, with time, not in passing.
Say what you have noticed, factually and briefly.
Then ask an open question and stop talking. "I wanted to check how things are" produces more than any prepared statement.
Do not open with a chart. A number presented as evidence puts the person into defending themselves, and you learn nothing after that.
What you are listening for
A health issue they have not mentioned, which is the most common and the most useful thing to surface.
A caring responsibility that a schedule change would accommodate.
Something at work: a task, a shift, a person, a physical difficulty.
Transport or logistics, which is frequently the whole explanation for lateness.
Something outside work that will pass, which needs patience rather than process.
What to offer
An adjustment, where one would help. Ask them what would.
A referral to occupational health for anything health-related and persistent.
A change of pattern, where the work allows.
Time, where the cause is temporary.
Offer before you warn. A conversation that goes straight to consequences has skipped the part where the problem gets solved.
Recording it
What was discussed at the level of facts and agreements, not the health details.
What was offered and what was agreed.
A review date.
Shared with them, so there is one version rather than two memories.
When it does become formal
After support has been offered and tried.
With advice, where the absence may be health-related.
Following your own written process, which is why the process needs to exist before you need it.
And with a record showing support offered, which is both the fairer position and the defensible one.
